The Challenge
Epoxy flooring is a technically demanding trade. Every job is different. Substrate conditions, moisture levels, traffic requirements, chemical exposure, aesthetic preferences and application environment all affect the specification, materials and process. Dalex had built their reputation on getting these details right, collaborating closely with clients to deliver flooring solutions that perform for years.
But the same technical complexity that made them good at their craft was making the business side painful. Every quote required a site visit, detailed notes on substrate condition, area measurements, resin calculations, primer requirements, and a custom specification document. Each quote took one to two hours to produce, and with enquiries coming in from residential homeowners, commercial fit-out managers, industrial facility operators and mining companies, the quoting queue was always long.
Project scheduling was another challenge. Epoxy flooring has hard dependencies that cannot be fudged. Surface preparation must be complete before priming. Priming must cure before coating. Coating must cure before the space can be used. Weather affects cure times. If one stage slips, the entire project timeline shifts. Managing these dependencies across multiple concurrent projects using a calendar and text messages was a constant source of stress.
Client communication was another gap. Customers often needed preparation instructions before their job started, such as clearing the space, ensuring ventilation, or restricting access during curing. These instructions went out manually and sometimes got missed, causing delays on arrival. Post-project follow-up for warranty and maintenance was inconsistent, leaving recurring revenue on the table.
The owner was stretched across sales, project management and administration, with no clear picture of which jobs were making money and which were running thin until after they were finished.
What We Built
We designed a purpose-built operations system for Dalex that respects the technical complexity of epoxy flooring while automating the administrative overhead that was holding the business back.
- AI-powered quoting engine that calculates resin quantities, primer needs, floor preparation requirements and labour based on floor area, substrate condition and coating type, producing detailed branded quotes in minutes
- Automated site assessment workflow that captures photos, substrate conditions, moisture readings and access details via mobile, feeding directly into the quoting and scheduling systems
- Project scheduling system that coordinates surface preparation, priming, coating application and curing times across residential, commercial and industrial jobs, factoring in weather conditions and cure time dependencies
- Client communication automation that sends project updates, preparation instructions, access requirements and completion notifications at each stage without manual intervention
- Job costing dashboard that tracks material usage, labour hours and margin per project in real time, flagging jobs that are running over budget before they become a problem
- Automated follow-up system for warranty inspections and maintenance coating opportunities, generating repeat business from the existing customer base
The system handles the full lifecycle from initial enquiry through to warranty follow-up, with the owner maintaining control over specifications and client relationships while the AI manages calculations, scheduling, communications and reporting.
Before Valenor
- ✗Quoting required site visit notes, manual calculations and formatting — 1-2 hours per quote
- ✗Project scheduling done via calendar and text messages
- ✗Client updates sent manually, often delayed or missed
- ✗Job costing calculated after project completion
- ✗No systematic follow-up for maintenance or warranty
- ✗Owner juggling sales, operations and admin simultaneously
After Valenor
- ✓Quotes generated in under 15 minutes from site assessment data
- ✓Automated scheduling with cure time and weather dependencies
- ✓Clients receive automatic updates at every project stage
- ✓Real-time job costing with margin alerts during projects
- ✓Automated warranty follow-up and maintenance outreach
- ✓Owner focused on sales and client relationships
Key Results
The AI systems delivered clear, measurable improvements within the first three months.
Quoting time dropped by 80 percent. What previously took one to two hours per quote now takes under 15 minutes, with the AI handling material calculations, quantity estimates and document formatting while the owner reviews the specification. Faster quoting meant faster responses to enquiries, and the quote-to- job conversion rate increased by 22 percent.
Project delivery improved significantly with the scheduling system managing cure time dependencies and weather variables automatically. Delays caused by missed preparation instructions dropped to near zero with automated client communications going out at each project stage.
The real-time job costing dashboard revealed that several job types were consistently underquoted, allowing Dalex to adjust pricing and improve average margins by 12 percent. The automated warranty and maintenance follow-up system generated an additional revenue stream from existing customers, contributing to overall revenue growth of 40 percent within the first six months.
Admin time was reduced by 50 percent overall, freeing the owner to focus on client relationships, site inspections and growing the business rather than drowning in paperwork.
“Every floor is different and I was worried a system would not handle that complexity. But it actually makes me better at quoting because it catches things I might miss when I am rushing. And the automatic follow-ups for maintenance coatings have been pure gold for repeat business.”
